Inside our decoration studio: how custom embroidery works
Most people hand us a logo and get back a box of beautifully embroidered polos or toques without thinking much about what happened in between. That's fine by us, but if you've ever wondered how a flat artwork file turns into stitches on fabric, this is the walkthrough. Everything described here happens in our studio in Kemptville, Ontario.
It starts with digitizing
Embroidery machines don't read PDFs or vector files directly. Before a single stitch lands on fabric, someone has to translate your artwork into a stitch file: a set of instructions that tells the machine exactly where the needle goes, how densely, and in what direction. This step is called digitizing, and it's where the quality of a finished piece is made or lost.
A skilled digitizer reads the artwork and makes hundreds of decisions. Which areas get filled with dense stitching? Which lines are better as a single row of running stitches? Where does the needle need to travel between sections without leaving visible thread on the surface? These choices depend on the size of the design, the fabric it's going onto, and how small the details are. A logo that looks sharp on a business card may need to be simplified for embroidery if it contains fine hairlines or tiny text below a quarter inch.
We digitize in-house, which means we control the stitch file and can adjust it quickly when something isn't working on a particular garment. If you've ever received embroidered shirts where the logo looked "puffy" or the lettering was hard to read, the problem almost certainly started in the digitizing stage.
Choosing the right stitch types
Not all stitches are created equal, and every embroidery design uses a combination of three main types.
- Satin stitches are parallel zigzag stitches that create a smooth, slightly raised surface with a natural sheen. They're ideal for lettering, thin borders, and small design elements. Most of the text you see on embroidered caps and polos is done in satin stitch.
- Fill stitches cover larger areas with rows of shorter stitches laid in a pattern. They're used for backgrounds, large shapes, and any section of the design that needs solid coverage. The angle and density of a fill stitch can change the way light reflects off the finished piece, so we adjust those settings depending on the colour and fabric.
- Running stitches are single lines of stitching, often used for outlines, fine details, and underlay. They don't stand out visually the way satin or fill stitches do, but they're essential for holding everything in place and giving the design clean edges.
A well-digitized logo uses all three types in the right places. Stitch count matters too: a typical left-chest logo runs between 5,000 and 12,000 stitches, and larger back designs can reach 30,000 or more. Higher stitch counts mean more thread, more machine time, and more cost, which is why your decoration partner should be optimizing the stitch file rather than padding it.
Thread colour matching
We stock over 200 thread colours from major suppliers, which covers most brand palettes without a special order. When a client hands us Pantone values, we match each one to the closest available thread colour using physical swatch books, not a screen. Thread absorbs and reflects light differently than ink on paper, so a Pantone 2768 C (a deep navy) may match one supplier's navy better than another's, and we test that on the actual garment fabric before running production.
For programs where colour accuracy is critical (think national brands with strict guidelines), we produce a stitched colour sample on the exact garment for approval before the full order runs. That sample is the reference for every future reorder, so the navy on your polos this September matches the navy on last January's jackets.
Hooping and setup
Before a garment goes under the needle, it gets hooped: stretched over a frame that holds the fabric flat and taut while the machine runs. This sounds simple, but it's one of the places where operator experience shows. Hoop the garment too tight and the fabric puckers around the design after it's removed from the frame. Too loose and the stitches shift, leaving a blurry result.
Different garments need different approaches. A structured cap goes on a specialized cap frame. A fleece vest needs a tear-away stabilizer (called backing) behind the fabric to prevent the stitches from sinking into the nap. A lightweight performance polo might need a water-soluble topping on the surface to keep the stitches from disappearing into the weave. Our operators choose the right combination for every piece, every time.
Running the machines
Our multi-head embroidery machines run between six and fifteen needles per head, each threaded with a different colour. The stitch file tells the machine which needle to use and when to switch.
A single left-chest logo typically takes three to five minutes per piece; a large jacket back can take twelve to fifteen minutes.
Operators monitor the run constantly. Thread breaks, needle deflections, and bobbin changes are all part of the process, and catching them immediately is the difference between a clean piece and a scrapped one. This is hands-on work, not a "press start and walk away" situation.
Quality inspection
Every piece comes off the machine and gets inspected before it goes into packaging. We check for thread breaks that got missed, proper colour placement, consistent stitch density, and overall alignment. Backing is trimmed, loose threads are clipped, and any piece that doesn't pass goes back for rework or gets pulled. For programs with strict brand standards, we keep an approved sample on hand and compare production pieces against it.
When embroidery is the right call (and when it's not)
Embroidery is the best fit when you want a durable, premium look on heavier fabrics: polos, jackets, fleece, caps, bags, and blankets. The stitched texture carries a quality that printed decoration simply can't replicate, and it holds up through years of washing and daily wear.
But it's not always the right method. Here's a quick guide.
- Choose embroidery for logos with solid shapes, moderate detail, and a professional finish. It works especially well on corporate wear, outerwear, and accessories.
- Choose screen printing for large, high-volume orders on t-shirts and lighter apparel where cost per piece matters and the design is bold and graphic.
- Choose heat transfer (DTF) for full-colour artwork, photographic images, or small quantities where setting up screens doesn't make financial sense. It's also the go-to for performance fabrics that don't hold embroidery well.
- Choose sublimation for all-over prints on polyester, drinkware, and hard goods where the ink needs to become part of the material rather than sitting on top of it.

Typical turnaround for embroidery is five to ten business days from artwork approval, depending on order size and complexity. Rush timelines are possible when discussed up front.
